Setting the Smart Mapping Scenario
In the context of securing the information system of an association
Following the departure of two key members of the IT team (mission leader and program follow-up officer) from the association’s 3-person team, Forum Réfugié turned to NowBrains to find a solution to this situation, which was causing significant challenges for the entire organization.
The solutions :
A functional and strategic audit, named Smart Mapping, was conducted over the course of one month at the association’s headquarters. Multiple interviews were conducted with 20 employees from 10 different departments. The goal was to understand the application and business environment by taking the following actions:
- Mapping the information system
- Modeling the organization
- Classifying the applications
- Inventorying the projects

right decisions"

At the end of this phase, a two-phase support proposal was offered :
- Implementation of an MCO (Maintien en Condition Opérationnelle) solution to secure the existing systems. The sudden departures of the two team members necessitated the need to keep the information system operational while awaiting the reconstitution of a team. This was crucial to address functional or critical bugs and punctual issues.
- Implementation of a TMA (Tierce Maintenance Applicative) to deploy in-house resources for providing technical solutions to the business. This involved the recruitment of an in-house project manager, a Chief Digital Officer (CDO), and a developer to manage evolutionary, corrective, and regulatory maintenance. It also entailed projecting a strategic vision for the information system and establishing a new organization in alignment with the business needs.
The Smart Mapping served as the foundation for the association’s IT strategy. It identified areas of dysfunction and improvement, upon which NowDSI based its support.
Results :
- Implementation of more efficient tools.
- Improved organizational fluidity within teams
- Adoption of a new work methodology for different teams.
- Introduction of a new approach to support and work.
- Structuring of requests with support for a methodology.
- A CDO bridging the gap between management and the IT department.
